What Went Wrong in Year 1

Year 1 numbers were OK but not what we projected. Here is the honest accounting of where we lost money, time, or both. Sharing publicly because the alternative is repeating the same mistakes silently.

Mistake 1: Underpriced Form 5472 filing

We launched Form 5472 + 1120 filing at $99/year. Realistic cost per filing (CPA time, software, reviewer time): ~$60. So margin is ~$39/filing. Tight. Smarter pricing: $129-$149/year. We will increase Q3 2027 for new customers; existing customers grandfathered at $99.

Mistake 2: Two bad hires

Hired two paralegals in months 7-8 who did not work out. One left after 2 months. Other was let go after 4 months for quality issues. Combined cost: ~$40K in salary plus management time and training. Lesson: longer trial periods, deeper interview process for paralegal hires going forward.

Mistake 3: Twitter ads flop

Spent $15K on Twitter ads in months 4-6. Generated 240 site visits and 2 customers. Negative ROI. Twitter ad targeting for our niche was poor. Stopped and shifted budget to LinkedIn ads (better) and SEO content (best ROI of all channels).

Mistake 4: Support response times during holidays

December 2026 saw a spike in customer support tickets (year-end formations to start January). Our team of 2 customer support reps could not handle the volume. Response times slipped from 2 hours typical to 12+ hours for several weeks. Lost a few customers. Hired a third support rep in January.

Mistake 5: Form 5472 education gap

Many customers did not understand the $25K penalty for missing Form 5472 until they got close to the April deadline. We could have led with education in the onboarding flow. We restructured onboarding emails in Q1 2027 to cover Form 5472 in week 2 instead of month 11.

What worked surprisingly well

  • Customer office hours (Zoom twice monthly) increased retention
